Enterprise Robotics Process Automation (RPA) Planning

Situation

As one of the top 10 Auto Finance companies in the nation, this Fortune 500 company was charged with meeting strict OPEX reductions in recent years. The company was seeking guidance in developing three of the four best practice Enterprise Robotics Process Automation (RPA) Delivery Service planning artifacts:

  1. Governance Plan
  2. Analysis Plan
  3. Implementation Plan
  4. DevOps / IT Plan

Once these plans are created and accepted, the company hoped to have the requisite insight and knowledge to confidently assemble the appropriate organizational, operational, and financial resources and structure(s) necessary to provide leadership, best practices, and services, as well as support Enterprise RPA via the Enterprise RPA Delivery Service.

Solution

Speridian Technologies partnered with the company to produce three of the plans: Governance Plan, Analysis Plan, and the DevOps / IT Plan.

The Governance Plan defines the process of decision-making and the process by which decisions are implemented. Speridian produced a Governance Plan which included various components around the structure, scope, reporting, and more. By anticipating the decisions that will be made, who will make them and how, and the ways and means to support accountability and performance for those decisions, Speridian was able to create a well-defined governance model in the first few weeks of the engagement.

The Analysis Plan collects and synthesizes types of data for target processes under consideration in the decision-making framework defined by the governance model. Speridian outlined an RPA Target Plan and Business Case grid built on the different business case drivers (e.g. transaction volume, error percentage, etc.), the complexities (e.g. rule based steps vs. non-rule based steps, input methods, etc.), and overall view of data from an enterprise perspective (e.g. inventory of all processes within the organization, connections to other processes, etc.).

Speridian also created a DevOps / IT Plan, which defined the organizational, infrastructure, and support requirements for Enterprise RPA.
